Challenge

The mandate was to rapidly scale qualified driver registrations and rider acquisition in fast-growing regional markets, while holding a strict target CAC and keeping document submission and activation completion rates high. Raw lead volume was cheap to buy in these GEOs; drivers who actually completed verification and their first trip were not.

Target segments

  • Active and prospective drivers looking for flexible earnings, including car owners, fleet drivers and taxi switchers.
  • Urban commuters seeking an affordable, reliable ride-hailing alternative to legacy taxi services and public transport.

Core strategy

I built a hyper-local, multi-stage performance engine: geo-targeting broken down by city and key transport hubs (airports, stations, dense residential districts), dynamic ad creatives matched to each segment's earning or savings motivation, and streamlined landing pages that pushed a single next action per funnel stage.

Multi-Channel Execution & Media Mix

Google Ads — Search & App campaigns

High-intent search campaigns captured demand around “work as a driver”, “Uber partner registration” and city-specific earning queries, paired with app campaigns driving rider installs. Budgets were split by intent tier so brand and high-intent terms were never cannibalized by broad prospecting.

Meta Ads — Facebook & Instagram

Dynamic video and carousel creatives built around driver earnings calculators, flexible hours and instant bonus payouts. Creative variants were localized per city and refreshed on a fixed cadence to counter frequency fatigue in relatively small regional audiences.

Local display & native networks

Targeted placements on regional auto portals, classifieds and job boards, plus messenger funnels, captured secondary market demand that Google and Meta could not reach efficiently in BY/KZ.

Conversion rate optimization (CRO)

The biggest leak was not the ad click but the document upload and verification step. Adding step-by-step visual onboarding guides, clear document requirements and progress feedback cut drop-off materially and lifted the share of registrations that reached activation.

This kept regional BY/KZ campaigns visually indistinguishable from global brand output while still allowing localized offers and language variants.

Offline Loyalty, Community & 1-Year Milestone

Alongside paid acquisition, retention and offline PR campaigns were built for top-performing drivers and partner fleets — culminating in the celebration of the 1-year anniversary of Uber operations in Minsk with dedicated merch kits and a bespoke key visual.

Data-Driven Optimization & Funnel Scaling

Deep-funnel attribution

Optimization targets were moved off raw sign-ups and onto “activated drivers” — those who completed verification and their first paid trip. Channels were then re-ranked on cost per activated driver, which reshuffled budget away from cheap-lead sources that never converted.

Creative A/B testing

Continuous testing of visual hooks, social proof and messaging angles, plus localized promo structures with bonus tiers adapted per city and supply gap.

Anti-fraud & lead quality filtering

Automated verification checks and lead-quality filters removed incentivized and duplicate registrations, protecting retention rates and partner ROI rather than inflating top-line acquisition numbers.

Measurable Impact & Strategic Takeaways

Performance results

The programme established a predictable, high-volume acquisition channel across the region: average CPA declined as budget shifted toward activation-efficient sources, driver supply became forecastable per city, and regional market share expanded alongside rider demand.

This project demonstrates hands-on competence in performance analytics, large-budget ad platforms, funnel CRO and — most importantly — scaling both sides of a marketplace at once, where supply and demand growth have to be sequenced city by city rather than bought in bulk.
